Case study / Distribution

One connected operating system

A multi-channel distributor running thousands of products across wholesale, distributor, online and retail channels, with separate accounting for two companies.

A central record links products, orders, inventory, finance and reporting.

Orders flow to the team

Before

What was getting in the way

  • Third-party connectors linked the systems point to point and failed without warning.
  • Products, prices and costs drifted out of step between systems.
  • Accounting showed only completed sales, so orders not yet invoiced were invisible.
  • Reports came from a two-hour manual refresh, run once a week.

After

What changed

  • One source of truth for products, maintained once.
  • Orders reach the warehouse and accounting without retyping.
  • Sales data current to within 15 minutes instead of a week old.
  • A month-end close that runs from a checklist, not from memory.

Inside the work

From diagnosis
to delivery.

Open each step for the decisions, sequence and implementation details.

This project connects the operational foundation to the decisions it supports. Product data came first, because orders, inventory and reporting all depend on it.

Understand

Mapped every system, data flow and automation, and wrote it down so it does not depend on any one person.

Prioritize

Fixed product data first because everything depends on it, then orders, then reporting, then month-end.

Implement
  • Replaced point-to-point connectors with a hub: every system feeds one central record, and the hub feeds the others on a schedule.
  • A daily product sync that keeps product information aligned across inventory, stores and accounting.
  • An in-house sync from the retail point of sale to inventory and accounting, replacing a third-party connector.
  • A reporting workflow that updates throughout the day and is checked against the source.
  • Documented month-end routines for product cost, inventory reconciliation and commission reporting, with checkpoints before work moves forward.

The useful lesson

What to take from this

The implementation sequence matters as much as the tools: establish reliable records, connect the daily work, then build reporting and month-end routines on top.
